Most LMS comparisons pit one product against another. The more useful question, before you ever shortlist a vendor, is a category one: open-source LMS vs SaaS. That choice sets the shape of everything downstream — what you pay over five years, who you call when something breaks, where your employee data lives, and how hard it is to leave.
This post walks the five trade-offs that actually decide it. We're not going to tell you SaaS is always wrong. For some organizations it's the right answer. But the marketing around both models hides the parts that matter, so let's put them on the table.
The two models differ in ownership, not features. Both can deliver SSO, mobile delivery, compliance reporting, and the rest of the checklist.
SaaS LMS (Docebo, Cornerstone, TalentLMS, and the like) is rented software. The vendor hosts it, owns the code, and charges you — almost always per user, per month or per year. You configure; you don't control.
Open-source LMS (Moodle is the dominant one) is software you can host yourself, modify, and own outright. You — or a partner who builds on it — control the code, the hosting, and the data. There's no per-seat license fee on the platform itself.
That single difference cascades into everything below.
With SaaS, you get the roadmap the vendor decides to build. If your safety team needs a renewal workflow that the platform doesn't support, you wait for it, work around it, or pay for a professional-services engagement — and even then the result lives inside the vendor's product, on the vendor's terms.
With open source, the platform bends to your process instead of the other way around. A required field, a custom completion rule, a report formatted exactly the way your auditor wants it — these are configuration or development decisions you can make, not feature requests you have to win.
For a single-site team with standard needs, the SaaS roadmap is usually enough. For a multi-site, operationally complex firm — different plants, different shift patterns, different regulators — the gap between "what the vendor built" and "how we actually work" is where control stops being abstract.
This is the trade-off that surprises people most, because the two models don't just cost different amounts — they cost differently over time.
SaaS cost scales with headcount. Hire 50 people, your bill goes up. It also scales with renewals, and the post-acquisition LMS market has seen steep ones. Open-source cost is front-loaded: you pay to build, theme, integrate, and host, then your ongoing cost is hosting plus support — flat, regardless of how many people you enroll.

The crossover point — where the owned platform becomes cheaper — is the number that should drive the decision. It moves earlier the more people you have and the steeper your renewals. Run your own numbers with the TCO calculator rather than trusting either vendor's brochure.
The honest knock on open source is "who do I call?" It's a fair concern, and it's the strongest argument SaaS has.
With SaaS, support is bundled. You have a vendor, an SLA, and a number to call. That's real value — until the renewal, and until you need something the support tier doesn't cover.
Open source doesn't mean unsupported. It means you choose your support model instead of having it bundled into a per-seat fee. You can run it with an internal admin, contract a partner for a fixed retainer, or buy managed support. The difference is that support is a line item you control — not a lever the vendor pulls at renewal.
The myth worth retiring is that open source equals "you're on your own." In practice, organizations that own a Moodle-based platform with a post-launch support agreement have a clearer escalation path than many SaaS customers stuck in a ticket queue.
"SaaS is more secure because they're specialists" is a half-truth. Mature SaaS vendors do invest heavily in security. But open source carries two real advantages people overlook.
First, transparency. With open-source code, your security team — or an auditor — can actually inspect what the platform does. With closed SaaS, you're trusting an attestation. Both can be SOC 2 compliant; only one lets you verify.
Second, data residency. SaaS often means your employee training data sits in the vendor's chosen region, sometimes offshore, sometimes commingled. With a platform you host, you decide where the data lives — US, EU, or a specific region your compliance team requires. That control matters for security hardening and for the data-governance conversations that come up at audit time.
Neither model is inherently secure. Security is about how the platform is built, hosted, and maintained — which is a reason to scrutinize the implementation, not the model.
This is the one that doesn't show up until you want to leave.
SaaS lock-in is structural. Your courses, your historical completion records, your configuration — they live in the vendor's format, on the vendor's servers. Exporting is often possible but rarely clean, and the closer you are to renewal, the more leverage the vendor has.
Open-source platforms run on standards — SCORM and xAPI for content, open databases for records. Your data is yours, in formats you can move. There's no renewal cliff, because there's no rented license to renew.
If you've ever sat through a renewal negotiation where the real reason you re-signed was "migrating off would be a nightmare," you've already paid the lock-in tax. Owning the platform removes that lever entirely.
